the people, the deals, the fights, and the gut instincts that drove me for forty years at General

Electric. I’ve always believed that business is about people, and this is how we built the

greatest team on earth.

Introduction: The Kid from Peabody

was born in 1935 in Peabody, Massachusetts, the son of a railroad conductor and a

mother who was my first and greatest management consultant. My mother, Grace,

taught me the value of 'tough love' and, more importantly, self-confidence. She used to

say, 'Jack, don't you ever let anyone intimidate you.' That stayed with me. I wasn't the tallest

kid or the smartest, but I was the most competitive. Whether it was hockey or golf, I played

to win. That fire led me through UMass and a PhD at Illinois, and finally to my first job at GE

in Pittsfield in 1960. My first year was nearly my last. When I received the same $1,000 raise

as everyone else, I felt like just another cog in a giant machine. I was ready to quit until

Reuben Gutoff sat me down and convinced me that I could change the system from the

inside.

Chapter 1: The Plastics Revolution

In the early 60s, we were the rebels of GE. We were building the Plastics business from

scratch. I remember a pilot plant explosion in Pittsfield—I thought my career was over.

Instead of firing me, my boss, Charlie Reed, treated it as a learning experience. That shaped

my philosophy: you have to allow people to fail if you want them to innovate. We didn't just

sell plastic; we sold solutions. We went to car manufacturers and showed them why plastic

was better than steel. We weren't just a division; we were an engine. By the late 60s, I was

running the whole Plastics group, and I made sure every person there felt like they were part

of something fast, lean, and hungry.

Chapter 2: The Race to the Top

The 1970s were my apprenticeship. I moved from Plastics to the Materials Group and

eventually to the Consumer sector. By 1979, I was one of several Vice Chairmen vying for the

top job. The succession process managed by Reg Jones was the most rigorous experience of

my life. Reg was a statesman, the gold standard of corporate leaders. But I knew GE needed

to change. I was vocal—sometimes too vocal—about the bureaucracy that was stifling us. In

December 1980, Reg called me in. He had chosen me. I was 45 years old, and I was about to

become the CEO of General Electric.

Chapter 3: Neutron Jack and the

Revolution

hen I took over in 1981, I had a simple rule: be Number One or Number Two

in your market, or we will fix, sell, or close you. I didn't want GE to be a

'conglomerate'; I wanted it to be a collection of market leaders. The press

started calling me 'Neutron Jack' because we cut so many layers and people while keeping

the buildings. It wasn't easy, and it wasn't personal. It was about survival. We had to get rid

of the 'management by memo' culture. I wanted a company that felt like a corner grocery

store—where everyone knew the customers and everyone cared about the results.

Chapter 4: The Boundaryless

Organization

One of my biggest goals was to make GE 'boundaryless.' I hated silos. I wanted an engineer

in India to be able to share an idea with a plant manager in Kentucky without ten layers of

approval. We started 'Work-Out' sessions—town hall meetings where employees told their

bosses exactly what was wrong. Then there was the 'Vitality Curve.' I believed in the

20-70-10 rule. You reward your top 20%, you nurture the middle 70%, and you move out the

bottom 10%. People called it cruel, but I called it the ultimate kindness. Keeping someone in

a job they aren't good at, while the business suffers, is the worst thing a leader can do.

Chapter 5: The Quality Crusade

In 1995, Larry Bossidy told me about Six Sigma. I was a skeptic at first, but once I saw the

numbers, I became a fanatic. We didn't just apply it to manufacturing; we applied it to

everything. I told my team that Six Sigma training was a prerequisite for promotion. No

Black Belt, no career advancement. It changed our DNA. It gave us a common language. By

the end of the decade, Six Sigma was delivering billions to our bottom line and making us a

more disciplined, customer-focused machine.

Chapter 6: Global Deals and GE

Capital

I was always a dealmaker at heart. Buying RCA and NBC in 1986 was a game-changer. It gave

us a high-margin services business that offset our heavy industrial cycles. People laughed at

a lightbulb company owning a TV network, but NBC became a crown jewel. Meanwhile, we

turned GE Capital into a global financial powerhouse. We went where the growth was—

Europe, Japan, China, and India. I wanted GE to be a 'Global Learning Company,' where we

took the best ideas from every corner of the world and spread them across the entire

organization.

Chapter 7: Passing the Torch

My final years were focused on one thing: succession. It was the most important decision I

would ever make. For six years, I watched Jeff Immelt, Jim McNerney, and Bob Nardelli. They

were all superstars. In late 2000, I chose Jeff. He had the 'gut' for it. He understood the future

of technology and global markets. My final days were bittersweet, especially with the

Honeywell merger being blocked by the EU, but I knew the company was in the right hands.

I retired in September 2001, just days before the world changed forever.

A Final Word

Looking back, it wasn't the market cap or the profit margins I'm most proud of. It was the

culture. We created a place where merit mattered, where ideas had no boundaries, and

where every person had the chance to be a leader. That was the real GE.
